Many weekly packs open with revenue or throughput because those charts look confident. The table then runs out of time before scrap, safety, or overtime exceptions appear.

We reverse the opening: context in two sentences, then the three sharpest exceptions, then movement on the primary measures, then asks. Praise still fits — it simply does not consume the first slide.

Owners arrive prepared when they know exceptions lead. One Penang client reported shorter meetings within a month, with the mild complaint that sales felt “less celebrated.” We added a closing gratitude panel rather than moving exceptions later.

If your pack still grows every week, cut charts that have not triggered a decision in four consecutive meetings. Silence is a signal.
